Same playbook, new category

Former COO of Tabs. I built its creator program to 100M monthly social impressions, and the paid ad engine alongside it. The numbers below come from videos that program produced.

At Tabs I built the creator program on the same loop: briefs, weekly reporting, losers killed early. Compass Coffee is a different category, roasted coffee in tins, bulk bags and Nespresso Original capsules, and I have not run coffee before. The playbook transfers; the product knowledge does not, so Compass's team signs off every claim.

How the program runs

  1. One number to protect: $1 per 1,000 views

    The target cost is $1 per 1,000 views. On my starting inputs the simulator says $5.74, so every week is about closing that gap with Waypoint, Cardinal and Emblem Espresso videos.

  2. One variable per test

    Seven videos per creator per week, each changing one thing: the hook, the tin, the first line. Losers are killed early; winners go into the hook library for the Coffee Club.

  3. Claims come from Compass's own words

    Creators work from a sheet copied from Compass pages, such as 'Buy any three tins get free shipping'. A doubt goes to the lead in #claims-check before posting.

  4. Pay is capped, the bonus is organic

    Three bands cap at $600, $1,000 and $1,500, and a $50 flat bonus follows a video past 100,000 views. The ceiling is $15,000 with bonuses excluded, for the ten Compass creators.

    Ask Compass's team which Coffee Club subscribers and cafe regulars would want to post. They already know the tins and capsules.

  • Local cafe pickup regulars

    Compass runs Local Cafe Pickup + Delivery. Look for Washington, D.C. cafe-goers and home brewers who film their pour-overs and espresso.

  • Home-brew creators on short video

    Chemex iced coffee, Nespresso Original capsule reviews and tin hauls. Search by the format, then check the filters.

  • Affiliate or ambassador page

    I did not find an affiliate or ambassador page on the site, so there is no existing roster. Recruiting is cold outreach plus Compass's own customers.

  • One viral bonus per creator per month: $50 flat on the first Compass video past 100,000 views.
  • The bonus is judged per video, so one Emblem Espresso hit is enough, whatever the rest of the week did.
  • Only organic views count. Views from a boost on a Coffee Club video never count toward 100,000.
  • No bonus on a video that broke the claims sheet or the category rule, however far it travels.

Starter: $600 cap − $300 fee = $300 bonus; Standard: $1,000 cap − $500 fee = $500 bonus; Premium: $1,500 cap − $800 fee = $700 bonus.

The bonus pays for reach after the work is done, never instead of it. One bonus per creator per calendar month keeps it an incentive and keeps the program cost predictable.

The simulator starts at 303 videos a month and $10,050 of cost: $5.74 per 1,000 views against a $1.00 target. It closes only if 4.2% of videos go viral or the median video reaches 21,711 views.

To hit $1, the roster needs about 10.1M views a month. That means about 4.2% of videos going viral, or a median near 22K views per video. That is why the day-90 gate exists: keep the accounts that clear it, replace the rest.

The math. Videos a month = 10 creators × 7 a week × 52 ÷ 12 = 303. Views per video = (1 − 4% − 0.5%) × 1,500 + 4% × 10 × 1,500 + 0.5% × 750,000 = 5,782.5; 303 videos × 5,782.5 = 1.8M views a month. Cost = 10 × $1,000 = $10,000 base + 1 bonus × $50 = $10,050. Cost per 1,000 views = $10,050 ÷ 1.8M × 1,000 = $5.74 against a $1.00 target. To hit the target, either 4.2% of videos go viral or the median video reaches 21,711 views, other inputs held.

Move the sliders and the label recalculates. The result is only as good as the guesses behind it, so the median views, the share of breakouts and the share of viral videos are marked as Assumptions until the first month of posts replaces them.

From organic to paid

  1. Pick the winner

    A Coffee Club or tin video clears the weekly cost per 1,000 views target on organic views alone.

  2. Ask for rights

    Compass's lead asks the creator for usage rights in writing. No video is boosted without them.

  3. Boost one variable

    Run the video as an ad and change one thing: the hook, the offer line or the end card.

  4. Kill or scale

    Kill the boost early if cost holds above the $1 target; scale the ones that hold and log the hook in the library.

Coffee rules

Coffee: what a Compass creator may say

Coffee is easy to talk about and easy to overclaim. These six rules keep Compass videos to flavor, format and the offers as written.

  • No health claims

    Say nothing about energy, focus, weight or health. On Decaf Capsules, Compass's own wording is 'naturally decaffeinated' and '100% chemical free'; repeat it only as quoted.

  • Match the machine

    Classico Capsules and Decaf Capsules fit Nespresso Original machines. Compass says they do not fit Vertuoline/Vertuo, Nescafé Dolce Gusto or Tassimo, so never show one.

  • Offers as written

    The Coffee Club saves 10% on every order and can be paused or cancelled any time. Free shipping applies to three tins and to bulk bags, not to every order.

  • No named rivals

    Never name another roaster or say Compass is better than one. Speak about your own last bag in general terms at most.

  • Disclose the relationship

    Every post says it is paid in the first line of the caption and uses the platform's partnership label, on a Waypoint or Cardinal video as on any other.

  • Taste is opinion, origin is fact

    Describe flavor as your own taste. Quote the notes Compass lists, dark chocolate and caramel, and say 'Fairly Traded' or 'Peak Roasted' only after the lead confirms the wording.

The brand’s legal team sets the final rules. This is the operating floor I’d start from, not legal advice.
